We typically carried 12 at every level we were at; 12u through 18u. However, I always had 3 or 4 girls I could call if we were going to be short for a certain tournament. For example, at 18u we actually had 14 on our official roster. But only 12 of them were full time players. The other 2 were players from previous years that no longer wanted the full time grind. So they were just on standby in case we needed a player. Both ended up playing a limited number of weekends for us. This past summer I coached 23u and carried 18 girls on the roster. We never had more than 12 at any event and had to find a pickup player for one weekend just to have 9. 23u is almost like a completely different sport...

A good rule of thumb for roster size. Number of players equals the age. 12U=12 players, 14U=14 players, 16U=16 players, 18U=18 players. As they get older, players will have to attend college camps, homecomings, college visits, etc. It seems that we are missing players and other teams are missing players every weekend.

Maybe its like this for some orgs or in some regions of the country but it's not like that at all around here. DD's team in 16u and she has never been on a team with more than 12 players. An org like the Bandits might have 16 on their roster but the more local teams don't carry that many and they are getting kids recruited just as well.

We played a team at our first tournament that had 14 in 12U (batted all 14 in pool, too). They stomped us. lol

Bandits do carry larger than average midwest rosters at the older ages but much smaller rosters than comparable teams from the south or California organizations. Bill Conroy is very candid about how difficult it is to balance midwest roster size expectations and P5 college coaches expectations that players know how to fight for playing time coming into college.

Orgs like the Bandits are sending their kids to D1 and a lot of P5 schools. Teams that play more local are sending kids to mostly D2 and D3.
